What AI Overviews mean for Kenyan businesses

The short answer

AI Overviews answer many informational queries directly, so businesses that relied on ranking for those queries are seeing fewer clicks even when their ranking has not moved. The response is to target queries with commercial intent, and to structure your content and entity so the AI cites you as a source.

Publish, rank, get the click. AI Overviews change that.

For years the deal with Google was simple: publish something useful, rank for the query, get the click. For a growing list of queries, Google now writes an answer at the top of the page, assembled from several sources, and many searchers never scroll past it.

  • Before AI Overviews

    The old deal
    First
    Someone searches.
    Then
Your page ranks for the query.
    Result
They click through to your site.
  • With AI Overviews

    What changed
    First
    Someone searches.
    Then
Google writes an answer at the top of the page, assembled from several sources.
    Result
Many searchers never scroll past it, so the click often never happens.

What actually changes

Not every query is hit the same way. The searcher’s intent decides it.

  • Informational queries

    Lose clicks first
    Examples
“How much does a website cost in Kenya”, “what is eTIMS”, “how does M-Pesa STK Push work”.
    What happens
An Overview answers them well, so impressions hold and clicks fall.
  • Commercial queries

    Less affected
    Examples
“Web design agency Nairobi”, “Shopify developer Kenya”.
    What happens
The searcher wants to choose a provider, not read a summary.

The two responses

  1. Shift the content strategy

Toward queries with commercial intent, and toward depth an Overview cannot replicate: original data, real case studies, specific local detail.

  2. Structure the site so answer engines cite you

A connected schema graph resolving to one clearly defined organisation entity, answer-first content a retrieval system can lift cleanly, and a well-populated set of external profiles.

How to know if it is affecting you

In Google Search Console, look for queries showing this pattern. It is the signature of an Overview taking the click.

Impressions
Steady

Or rising. People still see your result.

Clicks
Falling

Fewer of them visit your site.

Average position
Unchanged

Your ranking has not dropped.

Why this lands differently in Kenya

The mechanics are the same everywhere. The market conditions around them are not, and they cut both ways.

  • Thin competition on real detail

A large share of Kenyan sector content is rewritten from the same few sources. An Overview summarising that pool has nothing specific to cite, which is an opening for anyone publishing first-hand detail.

    Specificity is the moat.

  • Local questions have local answers

Pricing in shillings, M-Pesa, eTIMS, KeNIC, mobile data costs. Generic global content cannot answer these, and engines reach for whoever can.

    Write what only you know.

  • Branded search still converts

Being named in an answer sends people to search for you afterwards. Watch branded impressions, not only clicks on the original query.

The click moves, not the demand.

  • Directories are weaker here

In markets with strong aggregator sites, the engines lean on them. With fewer credible Kenyan aggregators, a well-structured business site can be the best source available.

    Structure pays off faster.

What to change on the site itself

None of this is a trick. It is the ordinary work of being easy to quote accurately, done deliberately.

  1. Answer in the first fifty words

State the answer at the top of the page in plain sentences that stand on their own without the paragraph around them. Everything after it is the evidence.

  2. One page per question

A page that tries to cover six questions is hard to lift from. A page that covers one, completely, is the thing a retrieval system reaches for.

  3. Put numbers and names in the text

Prices, dates, place names, system names. Vague copy cannot be cited because there is nothing in it to repeat.

  4. Connect the schema

One clearly defined organisation entity that your articles, services and locations all resolve to, rather than disconnected fragments on each page.

  5. Keep the external profiles current

Google Business Profile, directories and social profiles are where engines cross-check what your site claims. Contradictions make you a risky source to cite.

  6. Say who wrote it and when

An author with a real profile and a visible date is a weak signal on its own and a meaningful one in aggregate, particularly for topics where being wrong matters.

Three reactions that make it worse

  • Publishing more thin articles on the same informational queries, which feeds the summary rather than competing with it.
  • Blocking AI crawlers reflexively, which removes you from citations without restoring the clicks.
  • Judging the change on one month of Search Console data and rewriting a strategy around noise.

What clients ask us about AI Overviews

  • Should I stop writing informational content?

No, but change what you expect from it. Informational pages increasingly earn citations and brand recall rather than direct clicks, so judge them on that and put your conversion effort into commercial-intent pages.

  • Is this the end of SEO?

It is the end of ranking being the only metric. The underlying work, being findable, accurate and worth citing, is the same work, measured differently.

  • How do I know whether an answer engine is citing me at all?

Run a fixed set of prompts on a schedule and record the results. We set out the method in our article on tracking AI citations, and it needs a spreadsheet rather than a subscription to start.

  • Does this affect Kenyan businesses yet, or is it a future problem?

It is already visible on informational queries. Commercial local queries are moving more slowly, which is exactly why the time to structure the site is before those shift too.
